
Maintenance & breakdown economics — the reserve that saves the business
PM intervals by system, DPF/DEF/EGR failure math, warranty vs cash repair decisions, and the roadside network that keeps a $2,400 fix from becoming $8,000.
Why maintenance is a P&L line, not a task
New O/Os treat maintenance as "if something breaks, fix it." That's how they end up parked for a week in month 6 with a $6,500 injector job and no working capital.
Maintenance is a funded reserve, drawn down against a schedule. You put $0.12–$0.18 per revenue mile into a separate savings account, and you spend from there — never from operating cash.
PM intervals — the schedule that keeps a truck alive
For a modern medium-duty diesel (Isuzu FTR, Hino 268, Freightliner M2), the intervals below apply. Heavy-duty Class 8 stretches most items 25–50% longer.

Print this. Tape it to the fridge. Track actual miles at each PM in a simple spreadsheet.
DPF / DEF / EGR — the modern emissions trap
Post-2010 diesels use three emissions systems that fail expensively:
DPF (Diesel Particulate Filter)
- Captures soot from exhaust
- Passive regen happens at highway speed (~55+ mph, 30+ min continuous)
- Active regen happens automatically when soot load is high
- Forced regen requires shop equipment when active regen fails
- Clean or replace at 200k–300k mi (clean: $400, replace: $2,500–$4,500)
Cause of premature DPF failure: too much city driving, too many short trips, ignoring active regen warnings. If you're mostly urban, expect to clean DPF at 150k, not 250k.
DEF (Diesel Exhaust Fluid) system
- Sprays urea into exhaust to convert NOx
- DEF pump typical life: 250k–400k mi ($800–$1,600 replace)
- DEF injector life: 200k–300k mi ($400–$700)
- Do not run out of DEF — modern trucks derate to 5 mph and won't clear until refilled
EGR (Exhaust Gas Recirculation) valve + cooler
- Reroutes exhaust back into intake
- EGR cooler failure: coolant leak into engine, catastrophic if ignored ($3,500–$6,500 to replace)
- EGR valve stuck: check engine light, loss of power ($700–$1,400)
The rule: never dismiss a check engine light. Scan it that day. A $40 code reader (Innova, Autel) pays for itself the first time.
Warranty vs cash — how to decide
If your truck has any factory or extended warranty:
- Use the warranty for anything covered — even if it means towing to a dealer 100 mi away
- Track the cost you would have paid — that's part of the ROI of buying with warranty
- Do NOT skip PMs to save money — a warranty claim can be denied if you can't prove you followed the maintenance schedule
If you're out of warranty:
- Get 2–3 quotes on any repair over $800
- Independent diesel mechanics are usually 30–50% cheaper than dealers for the same work
- Roadside repair should be limit-set: pay to fix what's needed to move safely, tow to a real shop for the rest
Roadside network — the calls that save you
When you break down, you have three phone numbers ready in your cab:

Never call the tow truck that stops next to you. Freelance roadside charges are 2–4x the network rate.
Real cost example (breakdown 40 mi from Kansas City):

The pre-trip that prevents 60% of breakdowns
- Weekly: check coolant, oil, DEF, tire pressures with a gauge (not a thumb).
- Every 5,000 mi: grease every fitting (5th wheel if applicable, u-joints, king pins).
- Monthly: visual on belts, hoses, air lines for chafing/cracks.
- Every fuel stop: walk around, check tires for objects, look under the truck for drips.
The reserve math — funded correctly
- Revenue miles this year: 90,000
- Reserve rate: $0.15/mi
- Reserve funded: $13,500/yr = $1,125/mo
That's roughly one major repair per year. Anything you don't spend rolls forward into a "big repair" fund for year 2–3 when injectors, DPF, or transmission come due.

- Open a separate savings account labeled "Maintenance reserve"
- Set an auto-transfer per revenue mile (or a flat monthly amount)
- Print the PM interval table and log every completed service
